We record the process
before building anything
The first step is not software but a conversation with the people who do the work every day. The written procedure and the real one almost always differ, and you build for the real one.
That recording also shows what should be left as it is. Not every sheet of paper is a problem; the problem is the one costing somebody an hour a day, or the one that goes missing.

Training is not a one-off presentation but working with people until the new way is faster than the old one. While the old way is faster, they will go back to it.
